The situation

Acquisition Ace sells a high-ticket program that teaches people to buy small businesses. Sales were strong; delivery had grown around the founder and a handful of helpers.

Client results were not measured. There was no client success rate, no way to see who was drifting, and no renewal path for clients who finished the program and still wanted help.

The cost of fulfillment was unknown, which meant every new sale carried an unknown margin.

What we built

  • A client success team: roles defined, people hired and trained, an SOP for every touchpoint from onboarding to renewal.
  • Results tracking: a client dashboard with a health score per client, drop-off flags and a weekly cohort review.
  • A proof engine: milestone-triggered testimonial and case-study collection, which now feeds the sales side.
  • A resell path: a renewal package built from the existing program, offered at the moment clients reach a defined milestone.
  • Cost control: staffing designed around clients per full-time employee, so 600 to 800 active clients run on three full-time people plus fractional coaches.

What moved

  • Client success rate went from unmeasured to above 20% within months, and is reviewed weekly.
  • Upsells and resells added more than $1M in the first six to eight months, without additional ad spend.
  • Fulfillment cost settled below 5% of revenue.
  • The founder stopped being the delivery bottleneck. Decisions moved to the dashboard and the team.
