Founder and operator

Diego Miescher runs the back end of coaching businesses.

Not a marketer. Not a sales trainer. The person who makes sure the clients you sign win, stay and buy again. Founder of Scale With Fulfillment, based in Lucerne, working with coaching businesses doing $50K to $1M+ a month, mostly in the United States.

The story

How the back end became the job.

Seven years inside coaching businesses doing $500K to $1M+ a month, as COO, partner and operator. Not on the marketing side and not on the sales side. On the part that happens after someone pays.

Switzerland
The first offer, in Swiss German.

Diego's first coaching offer was built for the Swiss market. The lesson that stuck: winning a client is expensive, and nothing in the business was built to keep one.

2022
The US market, with Nick.

Frustrated by how much was spent on marketing and how few clients stayed, he built the next offer in the US market with Nick Metzger: Video Business Academy. It started as coaching and the back end was built and improved every month from there.

December 2023
A $300K month.

The offer scaled fast on the front end. Then the front end slowed, and the summer of 2024 brought months under $100K that nearly wiped the business out on cost.

2024
The fix was the back end.

Training simplified, client results almost doubled, and back-end sales went from 5 to 10% of revenue to around 40%. Clients started staying two to three years.

Then
Ben Kelly, from scratch in 30 days.

Acquisition Ace had a strong front end and nothing behind it. The fulfillment was built from zero in a month: client success team, tracking, training, offers. The offers added $5M+ in extra revenue.

Now
Scale With Fulfillment.

One method, Performance-Based Fulfillment, run for coaching businesses doing $50K to $1M+ a month. Part of the fee tied to what is retained and resold. One new coach a month.

How he works

Four rules, on every engagement.

Operate, do not advise.

A plan without a team, a dashboard and a weekly routine is a document. We build and run the thing.

Measure the result, not the activity.

A coaching business knows its close rate to the decimal and its client success rate not at all. That is the first number we fix.

Revenue lives after the sale.

Retention, renewals and resells are the cheapest revenue in the business. They are also the least managed.

The founder coaches. The system delivers.

Every hour a founder spends chasing check-ins is an hour of the thing only they can do, lost.

Scope

What he does. What he does not.

Does
  • Hires, trains and manages client success teams
  • Builds the client dashboard the founder can check any time
  • Rebuilds video training so clients finish it
  • Designs the upsell, resell and downsell offers
  • Writes the SOP for every touchpoint
  • Sends the founder Loom updates instead of meetings
Does not
  • Run ads or build funnels
  • Train your sales team
  • Do admin or take a task list
  • Advise from the outside
  • Take on coaches under $30K a month
  • Sign more than one new coach a month

If your funnel is broken, hire someone who fixes funnels. If your clients are not winning, staying and buying again, that is the work he and his team do.

The team

A small team that runs like a sports team.

Remote, across time zones, built to carry hundreds of clients on a few people. Two values are repeated every week: client results come first, and we work like a professional sports team. When the whole team trained for a marathon together, with a coach and a running watch each, it was not a perk. It was practice for the standard.
