Acquisition Ace runs 600 to 800 active clients on three full-time client success managers and fractional coaches. Fulfillment costs under 5% of revenue.

A program that size is built differently from a 30-client one. At 30 clients the founder answers every message. At 300, the structure has to answer them, or the coaches spend the day in DMs and nobody gets coached.

What are the layers of a group program at volume?

Five layers, each with one job and one owner. The teaching moves out of the calls and into the video training. The calls then handle what a video cannot.

How do you structure the curriculum for hundreds of clients?

In levels, each ending in a milestone a client can check. Laundry Profits, a $5,000 program, has onboarding and five levels, from Founder to Laundry Boss. Every level has a goal, chapters, short videos, an action step under each and a worksheet.

Every stage also has a time, told in advance. A client past it is overdue. At volume, that one rule does the job of a coach trying to remember who is behind.

The first level ends in a small win inside one to two weeks, 30 days at the latest. Keep it simple: the account built, the brand ready.

How many people does a group program need?

One client success manager carries up to 200 to 300 clients. The number depends on how the role is set up and how much is automated. A full-time coach with one-to-one calls and chat support carries maybe 200 to 300 as well.

Under about 50 clients the founder delivers with part-time support. Past that, the client success manager comes before the next coach. Most of what clients ask between calls does not need a coach.

A client success manager handles up to 200 to 300 clients. At 300 they are busy. It depends on how the role is structured and how much is automated. What breaks the number is how many one-to-one calls and how much chat support are in the offer.

What breaks a group program first?

One-to-one calls and chat volume. Both are set in the offer, so they are decided before the first client signs. A program that promises every client a weekly one-to-one fills the calendar at the base price.

The fix is to let clients book one-to-one calls themselves, in a premium tier. Not everyone books, so a big offer needs far fewer calls. Group fits the offer around $7K; one-to-one belongs in the premium offer.

Onboarding breaks next. The bigger the offer, the slower onboarding gets, and slow onboarding delays the first result and raises refund requests. Keep a 15-minute one-to-one onboarding call for every new client, then up to three check-ins a week for 30 days.

How do you keep it personal at 600 clients?

By stage, from the person the client already knows. New clients get the most attention. After day 30, triggers take over: overdue, milestone reached, 60 days before the end.

Messages stay short: a voice note, a link, two lines. Long messages are one of the three things client success managers get wrong, and nobody reads them anyway.

Result from a named client with written permission. Typical clients of this cohort saw a range of outcomes; nothing here is a guarantee. How we handle claims.

Watch out. Changing the structure under clients already inside it causes chaos. We once added chat support to an offer for free, and clients asked whether it was part of their offer. Set the layers per offer, then keep them.

This week. Divide your active clients by 250, the middle of the 200 to 300 range. That is roughly how many client success managers the program needs. If you have fewer, your coaches are doing that work.
