Acquisition Ace runs 600 to 800 active clients on three full-time people plus fractional coaches. The coaches are not the full-time part.

That surprises founders who think more clients means more full-time coaches. This page compares fractional and full-time coaches, and what decides how many clients either can carry.

What is a fractional coach?

A subject-matter coach who works part-time for your program, paid per call, per client or per hour. Most coaches in the programs we run are fractional. They run group calls, hot seats and premium one-to-one calls, and little else.

A full-time coach works only for you, on a fixed salary or retainer. They can carry more. They also cost the same in a slow month as in a launch month.

How many clients can a coach handle?

It depends on the calls and the follow-up, not on whether the coach is full-time. A coach doing weekly one-to-one work carries 15 to 25 clients. In group coaching with their own follow-up, 40 to 60.

Move the follow-up to client success managers and the number reaches the hundreds. Chat, onboarding, check-ins and the overdue list sit with them. The coach keeps only the calls a coach is needed for.

A coach handles fewer clients than a client success manager, and most coaches are fractional. A full-time coach with one-to-one calls and chat support can carry maybe 200 to 300. What breaks that number is how many one-to-one calls and how much chat support are in the offer.

When should you hire a full-time coach?

When the calls, not the follow-up, keep growing. These are the signs we look for.

  • Call volume stays high for months, not only after a launch.
  • A fractional coach's hours keep growing toward a full week anyway.
  • You need one person to own the method: train other coaches and keep the video training current.
  • Clients book premium one-to-one calls faster than fractional coaches can take them.

Before any of those, check the follow-up. A coach who answers chat at night is not short of call hours. They are doing a client success manager's job.

Why do fractional coaches work for most programs?

Because call volume moves with sales, and fractional pay moves with it. Clients book their own one-to-one calls, and not everyone books. A big offer needs far fewer calls than its client count suggests.

Several fractional coaches also spread the risk. Clients get to know more than one coach, so one leaving does not take the program's best relationships with them.

What does a fractional coach need from you?

The same onboarding as any hire, sized to the role. A part-time coach with no SOPs improvises, and every client gets a different program.

  • A written list of the calls they run and what they hand to client success managers.
  • The SOPs, the video training and Loom recordings of how calls run.
  • A few training sessions, then regular check-ins. No KPIs in the first month.
  • Their clients' rows on the client board before every call, so no call starts cold.

Note. Fractional does not mean casual. A fractional coach still works from the board, the SOPs and a meeting note filled in before every call. No call should be a random call, whatever the coach's hours.
