On a 2025 episode of Alex Hormozi's podcast, a founder running a $2 million poker coaching business said that if they sold more of their shorter program, they would need to hire more coaches. It is the reflex every founder has. More clients, more coaches. It is the right reflex about a third of the time.

How do you tell which problem you have?

  • Clients wait more than a week for feedback or a call slot: capacity. Hire a coach, fractional, in that specialty.
  • Calls are full but attendance per client is falling: attention. Client success team.
  • Results are strong for clients who show up and nobody knows about the rest: attention. Client success team.
  • One coach covers three unrelated specialties: capacity. Fractional coach.
  • Renewals only happen when the client asks: attention. Client success team.
  • The founder is on 20 hours of calls a week: capacity, but only after the follow-up has been moved off them. Otherwise you add a coach and the founder is still the bottleneck.

Why coaches do not fix drift

A coach's job is the call. Drift happens between calls. In a dataset of 5,666 online coaching clients, the steepest fall came between months three and six, and clients drifted before they cancelled. No number of coaches changes that curve, because the client who is drifting is not on the call to be coached. What changes the curve is someone whose whole job is to notice on day four, not day forty, and to reach out with a specific next step.

Hormozi's own retention curve says the same thing: over 20 percent churn in the first 30 days, roughly 10 percent around month three, then near 2 percent a month after month six. The work is in the first six months, between calls. That is client success work.

What does each cost at 300 clients?

Take a program with 300 clients and weekly group calls. To cover those clients with coaches who also do follow-up, at 60 clients per coach, you need five coaches. To cover them with two coaches on calls only and two client success managers on everything between calls, you need four people, and the two client success managers can be offshore at about $1,100 a month each, or US hires at $59,500 to $99,000 a year. The second structure is cheaper and it is the only one that has anyone owning retention.

The order that works

  1. First hire past 50 clients: a client success manager. Onboarding, health scores, follow-up, renewal flags.
  2. Second: a fractional coach in whichever specialty has a queue, paid per call.
  3. Third: a second client success manager when the roster passes 150, split by client journey.
  4. Then coaches by specialty as call demand shows it, never by headcount target.
This week. Pull attendance for the last four weeks. If the share of clients attending at least one call a week has fallen while the number of calls has not, you have an attention problem. Do not post a coach role until it is fixed.
