Three full-time client success managers and fractional coaches run Acquisition Ace's 600 to 800 active clients. The team after the sale is smaller than most founders expect.

Revenue tells you what you can spend. Active clients tell you how many people you need. This page maps the after-sale org chart to $1M, $3M and $5M a year; our delivery team page does the same by client count.

How many clients is $1M, $3M or $5M a year?

It depends on price and program length, so run the arithmetic for your own offer. Here is one example: a $7K program that runs six months.

What does the org chart look like at each stage?

Here is the after-sale team for the example program, stage by stage. Sales and marketing roles are left out on purpose.

Who do I need at $1M a year?

Three or four people. The founder coaches, one or two fractional coaches take overflow calls, and the first client success manager joins around 40 to 60 active clients. With about 70 active clients in the example, that hire is already due.

The client success manager owns onboarding, chat, the support inbox and the overdue list. The founder still owns the curriculum. Write the first SOPs now, because every later hire gets trained on them.

What changes at $3M a year?

Someone has to own the numbers. With about 215 active clients in the example, one client success manager is near the 200 to 300 they can handle. Add a second, and make one of them the lead for the board and the dashboard.

Coaches stay fractional and are added by specialty when call slots are full. This is also the stage to test a resell closer. In one offer we ran, a single resell and upsell closer took those sales to 30 to 40% of revenue.

The founder leaves daily delivery here. Updates come as Looms and live numbers, not meetings.

I hire very few people and take a long time. There is no meeting until they send a Loom of themselves, and in the Loom you read the person more than the track record. Out of about 30 Looms I meet one or two. Be very clear about what you are looking for; most companies hire first and figure it out later.

What does a $5M a year coaching business need?

An operator above the client success team. At about 360 active clients in the example, there are two or three client success managers, a lead, fractional coaches and a resell closer. Someone has to hire, train, keep costs lean and build the next offers.

That is the COO job. It can be a hire, a fractional COO or a partner. We do it under Performance-Based Fulfillment™, done for you, and part of our fee is tied to what we retain and resell.

The shape holds as revenue grows. Acquisition Ace runs 600 to 800 active clients on three full-time client success managers and fractional coaches, at a fulfillment cost under 5%.

Acquisition Ace: 600 to 800 active clients on three full-time client success managers plus fractional coaches, fulfillment cost under 5% of revenue. Diego also builds Ben Kelly's website. Which roles do coaching businesses add too early?

Salaried coaches, and software. When an offer grows fast, some coaches spend tremendous money on complex software and random hires inside fulfillment. Every extra coach adds cost, while the retention work happens in the check-ins between calls.

The other early mistake is promoting the best coach to head of client success. Coaching well and running a board are different jobs.
