We build a coaching back end from scratch in 30 days, and the client success manager is trained inside that window, not after it. The method is ownership on a schedule. Every week they take a piece of the job for real, with a check at the end of the week that says whether they have it.
What has to be ready before day one?
- The program's result, in one measurable sentence. If you cannot write it, the client success manager cannot track it.
- A client list with start date, term end, last call attended, last message and current milestone. A spreadsheet is fine.
- Five one-page SOPs: onboarding, weekly check-in, missed call, quiet client, renewal flag.
- Access to the community, the CRM or sheet, the calendar and the call recordings.
- One hour a day of the founder's or lead coach's time for the first two weeks. Not more, but not less.

How much of each week is training and how much is work?
Week one is 70 percent learning. By week three it is 20 percent. The learning does not stop, but it moves into the weekly review, where the founder corrects judgement calls rather than teaching tasks. This is the difference between training a client success manager and onboarding a support person. The support person learns tasks. The client success manager learns to make calls about people, and that is learned by making them with someone watching.

What goes wrong
- The founder keeps answering client messages. The client success manager never becomes the person clients answer to. Redirect every message from day one.
- No health score exists, so week three is spent building one instead of using it. Build it before the hire starts.
- The result is not defined, so the renewal flags in week four are guesses.
- Training happens on the product instead of on the clients. They know the modules and not the people.
Does this work offshore?
Yes, on the same schedule, with two changes. The daily hour in week one is fixed at a time inside the overlap window, and every check is written rather than verbal. An offshore client success manager at about $1,100 a month, given this plan, ends month one owning the roster. Given no plan, they end month one waiting to be told what to do, and the founder concludes offshore does not work.
