A client success manager can carry 200 to 300 clients. Accountability is most of what they do for each one.

What is an accountability coach?

An accountability coach is the person who checks that clients do what they said they would do, between calls. They track each client against the stage times and step in when a client falls behind.

Job posts use the title in two ways. In some programs it is a separate role next to the expert coaches. In others it is a coach who also runs group calls and reviews homework. Either way, the work is follow-through, not teaching.

What does an accountability coach do all day?

Works the overdue list. Every client is on track or overdue, based on the time each stage should take. A normal day, in the order we run it:

  1. Check every chat and reply.
  2. Pick the five priority clients for the day from the board.
  3. Message the overdue clients: a DM, a voice message, a short call.
  4. Check in on new clients, up to three times a week in their first 30 days.
  5. Log where each client is against their stage.

Overdue means a check-in that day. Find out what is going on, help, and get the client to the next milestone. Chat comes in waves, in the morning, at lunch and in the evening, so calls fit in between.

How do you know accountability is working?

Two numbers. On-track rate is the share of clients inside the time for their stage. Client success rate is the share who reach the promised result. If on-track rate rises and the success rate does not, the stages measure activity instead of progress.

Check the check-ins too. 'How is it going?' gets 'good'. Asking what the client committed to, and what they did, gets a fact you can log on the board.

It is time-based. A six-month offer has milestones, each with a time it should take; miss the time and you are overdue. Two things make it work: the client knows the timing in advance, and when they are late you tell them. People then know they need to get things done. That is why the client success rate is higher. Simple.

Should it be an accountability coach or a client success manager?

In a high-ticket program, hire a client success manager and make accountability the core of the role. The point of a CSM is to get clients further without expensive coaches doing work that does not need a coach. A separate accountability coach adds one more person between the client and the team.

What goes wrong with accountability coaching?

Long messages. Clients skip them. Write like a friend, stay professional, and send a link instead of a paragraph.

No stage times. Without a time per stage nobody is ever late, so there is nothing to hold the client to. Fix the client path first, then hire for accountability.

Watch out. Accountability without help is pressure. Every check-in ends with the next step and whatever the client needs to take it.

This week. Pick ten active clients. For each, write their stage and the date that stage should end. If you cannot fill both columns, your program has no accountability yet, whoever holds the title.
