The client board in Monday.com already holds every client, their milestone and their end date. The upsell pipeline is that board, sorted by who is ready.

Most coaching businesses run a pipeline for leads and nothing for clients. The front-end CRM tracks strangers to the close, then the client drops out of view. Whatever gets sold after that depends on someone remembering. A back-end pipeline replaces memory with triggers.

What is an upsell pipeline in a coaching business?

A list of existing clients ordered by how ready they are for the next offer, with one owner per step. Each morning it shows who is ready this week and who needs warming up. It also shows who heard an offer and has not answered.

Readiness comes from data, not vibes. A client who is on track, past a milestone and inside the 60-day window is ready. A client who is overdue is a check-in, not a call.

What are the stages of an upsell pipeline?

What columns does the pipeline need?

Most of them already exist on the client board. The pipeline adds four: the next-offer fit, the stage, the owner and the next action date. Keep it on the same board, so nobody updates a client twice.

  • Client name, offer bought, start date and end date
  • Current milestone, and on track or overdue
  • The result reached so far, as a number
  • Their survey answer: if something could be done for you, what would it be?
  • Proof given: testimonial, success interview or Trustpilot review
  • Next-offer fit: upsell, extension, resell, continuity or none
  • Pipeline stage, owner and the date of the next action
When people get the first result they are ready for the next thing. What people buy again is their next need. If we get them there in three months instead of six, we can upgrade them sooner. That raised lifetime value more and faster.

Who moves clients through the pipeline?

The client success manager owns the first three stages and the last one. They see the client every week, so the warm-up is already part of their check-ins. They also hear first when a client hits a result.

Stage four belongs to whoever makes the offer. In one offer we ran, that was a closer who sold only to existing clients. Upsells and resells went to 30 to 40% of revenue. At Acquisition Ace the client success team offers the renewal package from inside the program.

What goes wrong with upsell pipelines?

Three things, mostly. Clients are added by feel, so the warmest talkers get offers and quiet winners get nothing. Overdue clients slip through and get a pitch while they are stuck. And the pipeline lives in the front-end CRM, apart from the board, so nobody trusts the dates.

The fix for all three is the same. Build the pipeline as a filter on the client board, with the triggers written down. If milestone tracking does not exist yet, build that first; the pipeline has nothing to read without it.

Review the pipeline once a week, in the same weekly review as the rest of the board. Look at three counts: clients ready, offers made, and offers with no answer since the last review. The last count is where sales go quiet.

This week. Add four columns to your client board: next-offer fit, stage, owner and next action date. Filter for clients ending in the next 90 days who are on track. That filtered view is your pipeline.
