How it is used in a coaching business
The ratio is the one number that puts the front end and the back end on the same page. Founders who scale a sales team often watch it collapse: more reps, higher CAC, same LTV. The fix that gets reached for is cheaper leads. The fix that works is a longer, richer client relationship, because LTV is the numerator and it has no ceiling.
| Ratio | What it usually means |
|---|---|
| Below 1 to 1 | Every client loses money. Stop scaling. |
| 1 to 3 | Surviving on volume. Little room for delivery cost. |
| 3 to 1 | The common floor for a healthy service business. |
| 5 to 1 and above | Retention and resells are working. Spend more on acquisition. |
The 3 to 1 figure is a widely used rule of thumb rather than a coaching-specific benchmark. Whatever the target, the ratio should be calculated on full CAC and cohort LTV, otherwise it flatters the business.
